That happened to one organization in the middle of an Epic implementation and they called Blue Cirrus for a supplementary resource to provide leadership.
Our consultant joined the team at the end of a rollout of about 20 ambulatory sites. His role was to provide leadership for the IS Helpdesk, the Physician Help Desk, and the PC techs for the whole health system and manage the go-live call center for tier 1 support. In addition to providing ongoing support for the existing users and devices, his team had to deploy, configure and test several thousand workstations, printers, scanners and other devices across the system, to ensure compatibility with the new EHR. The help desk, as a key part of the IS security provisioning, contributed by providing access to the systems for hundreds of new users, often with minimal advance notice. The focus was on execution within an already determined framework, making sure that critical path items were delivered on time and with a very high degree of reliability. Other aspects of this project included managing scope creep and organizing a process for managing requests for additional devices not supported by true need.
The biggest challenges of the role were
- Getting up to speed on the project and the team’s role
- Quickly learning the existing workflow
- Identifying and keeping on top of the critical focal areas
- Building trust and enabling the hospital’s team
A notable success was the readiness of the devices for the implementation. The user training is compromised if the devices aren’t set up or working correctly which is a critical point for potential failure. One focus was to make sure the technical aspect of the implementation was a non-issue. Our consultant engaged with existing project management to identify the necessary technical reconfiguration of hundreds of devices on the night of cutover. The team was extremely successful in this respect, as shown by independent testing done by the application teams prior to cutover and by the positive results the night of cutover and after.
